A proposed material substitution should be treated as a change to the approved brief. Record what would change, why the alternative is proposed, and which buyer requirements need a fresh review. Approval of an earlier sample does not automatically cover a later substitution.
Identify the affected components
Name the specific component, such as the outer fabric, lining, sweatband, closure, label, or packaging. Keep the current reference and the proposed alternative beside one another. Ask the supplier to identify which dimensions, appearance, handling requirements, or decoration decisions would need to be checked again. Do not accept an unnamed alternative as an equivalent product.
Separate confirmed facts from proposed equivalence
Keep supplier documentation and the buyer specification attached to the review. Mark each claim as confirmed, awaiting documentation, or requiring a sample comparison. A similar photograph cannot prove the same composition, performance, certification, or country of origin. Avoid carrying claims from the original material into the substitute without the relevant evidence.
Review the changed sample
Compare fit, shape, visible surface, seams, decoration and trim compatibility using the same measurement points as the approved reference. Record photographs and observations under consistent conditions. Note which differences are acceptable, which require correction and which remain unresolved. A decision should refer to the sample version actually inspected.
Document the scope of approval
Identify the styles, colors, sizes and order quantities covered by the decision. Record the approver, date, approved reference and any conditions. Ask for updated commercial confirmation if the change affects the specification or order scope. Final MOQ, timing and pricing must be confirmed against the actual combination of style, materials, decoration, trims and packaging.
Carry the decision into the purchase order
Attach the approved substitution record to the current purchase order and artwork package. Keep superseded references clearly marked so that the production team does not mix old and new instructions. If another component changes later, reopen the affected approval rather than treating one earlier substitution as blanket permission for future changes.
