A useful custom headwear production timeline starts with decisions and dependencies, not an unsupported promise of a fixed number of days. Work backward from the required delivery date and ask the supplier to confirm each milestone for the exact style, materials, decoration, quantity and destination. Leave room for sample revisions, material availability and shipment clearance.

Separate pre-production from bulk production
Pre-production includes the complete RFQ, artwork review, material and color confirmation, sample making, any revision and final approval. Bulk production should not be scheduled from the first inquiry as if these gates were already closed. Ask for a dated milestone plan only after the supplier has reviewed the actual brief.
Identify the critical approvals
List who approves artwork, decoration size and position, sample fit, labels, packaging and any required test. Put a decision deadline next to each item. If an approval is late, update the downstream plan and obtain a revised ship-ready date; a missed approval does not disappear from the schedule.
Track production and inspection checkpoints
Request progress against material readiness, cutting or forming, decoration, assembly, finishing, quality inspection and packing as applicable to the chosen hat. Agree on what evidence will be shared at each checkpoint, such as a photo set or inspection report. Avoid assuming every construction follows the same sequence.
Include logistics after production
Confirm the agreed Incoterm and named place, packing-list requirements, handoff to the forwarder, transport mode and destination receiving constraints. Transit and customs timing are separate from factory production time and must be confirmed with the responsible logistics parties. Maintain one version-controlled timeline with an owner for each milestone and a dated explanation for changes.
